Are the menus varying at all? Or are all the ships the same?

I haven't studied them for exact comparison but, seems they are pretty much the same. I did notice one difference. Horizon and some ships offer a seafood tower after the the Steakhouse Selection options. Glory & Valor offer a sushi boat in this spot. Both choices are an upcharge.

Generally, you won't find too much crazy variation. The port of call menu can usually be some of your biggest variety. But if they are low on certain ingredients for various reasons, it can change.

I have been on multiple Carnival cruises, and the menus all seem the same to me.

Yes, but that is only 1 item out of the entire menu that is the same across other ships.
