NCL Cabin Upgrades On Board

I am aware of the bidding system for upgrading cabins on NCL and how it works, but has anyone ever successfully upgraded their cabin at the departure port or on board post departure?  From what I gather, the days of free upgrades are more or less over.  Has anyone had any success and if so, when was the upgrade given and how much did it cost?

“The ship is sold out and no cabin changes will be accommodated”. It is the permanent sign at guest services. They don’t need 4000 staying in line.
